Why Complex B2B Sales Deals Go Wrong

Mike Wilkinson

Most experienced salespeople can tell you about deals they should have won. The solution was strong. The relationship was good. The price was competitive. And yet.

Complex sales fail for reasons that have nothing to do with the quality of the product or service. They fail because of the things that happen — or don't happen — in the spaces between the meetings.

Here are the most common reasons good deals go wrong in complex sales environments:

1. You were talking to the wrong people

In complex sales, there are rarely fewer than five people involved in a significant purchasing decision. Sellers often build a strong relationship with one or two contacts and assume that is enough. It rarely is. The person you know best is often not the person who makes the final call.

2. You didn't understand the real decision criteria

Buyers rarely tell you exactly how they will make their decision. They give you the official criteria — price, capability, track record. But the real criteria — internal politics, risk aversion, personal agendas — are rarely shared openly. The best sellers find ways to uncover these.

3. You lost control of the process

In complex sales, the seller's job is not just to present a solution. It is to manage a process. That means knowing what needs to happen next, who needs to be involved, and what the timeline looks like — and actively driving that forward rather than waiting for the customer to lead.

4. You failed to build a compelling case for change

The biggest competitor in most complex sales is not another supplier. It is inertia. The status quo. The customer's instinct to do nothing, defer the decision, or run another review next year. If you haven't built a compelling case for why they need to act now, you haven't really sold anything.

5. You didn't stay close enough

Complex sales take time. And in that time, things change. Priorities shift. Budgets move. Champions leave. The sellers who win are the ones who stay close enough to know when things are changing — and adapt accordingly.

If any of these sound familiar, get in touch. Let's talk about how to manage your complex sales more effectively.
